Why roof flashing fails, and what the damage means

A roof leak around a chimney, valley, dormer or roof-to-wall junction is not always caused by a broken tile. These areas rely on flashing to direct water away from vulnerable joints. When the flashing is damaged, badly fitted or no longer sealed against the surrounding roof, water can work its way beneath the coverings and into the structure.

The important point is identifying why the flashing has failed, rather than covering the visible gap and leaving the underlying problem in place.

The common ways flashing becomes defective

Lead can split, lift or pull away

Lead flashing is durable, but it is not immune to movement. Roofs expand and contract, while chimneys and adjoining walls respond differently to changes in temperature and moisture. Over time, lead can fatigue at folds, split around fixings or lift away from the joint it was intended to protect.

A piece of lead that has come loose may still look substantial from ground level. That does not mean it is keeping water out. Once the edge is raised, wind-driven rain can get beneath it and travel along the layers beneath the roof covering before appearing inside the property some distance from the original defect.

Mortar joints and sealant can deteriorate

Flashing is usually inserted into a joint or shaped against a surface so water is directed down and away. If the surrounding mortar has eroded, the flashing may lose support. Sealant can also crack, shrink or separate from the surface. Applying more sealant over the top is rarely a reliable repair if the lead is split, incorrectly positioned or no longer securely fixed.

This is why a roof repair should assess the condition of the joint as well as the metal itself. Replacing only the most obvious strip may leave water with another route into the roof.

Poor detailing creates a repeat failure

Flashing must cope with the shape and movement of the junction. Chimneys commonly require correctly formed flashing in both the stepped sections and the section across the front. Valleys need careful work because they collect and concentrate significant amounts of water. Roof-to-wall junctions and dormers also need the flashing to fit properly with the tiles or slates.

If the flashing is too short, has insufficient overlaps or has been shaped without allowing for movement, the repair can fail even when the material itself is sound. The design of the junction matters as much as the condition of the leadwork.

Signs that damaged flashing may be behind the leak

Look for clues inside the property, but do not assume the stain marks the exact entry point. Water can run along the roof structure, underlay, supporting strips or plaster before it becomes visible. Useful warning signs include:

  • Damp patches near chimney breasts or external walls
  • Water marks around a loft opening or roof junction
  • Peeling paint or damaged plaster on an upper-floor ceiling
  • Mould or persistent musty smells in a roof space
  • Loose, lifted or visibly cracked leadwork when viewed safely from ground level
  • Debris from mortar joints or pieces of flashing around the base of a roof feature

A leak that appears only during certain conditions can still indicate a serious defect. Small openings may admit water intermittently, allowing timber and insulation to remain damp without producing a dramatic internal leak.

Repair, partial replacement or complete renewal?

The correct option depends on the failure mechanism. A small area of sound leadwork with a defective fixing may need a targeted repair. Split, poorly detailed or extensively detached flashing usually needs replacement rather than patching. If the surrounding roof coverings, mortar joints or underlying surface have also deteriorated, those parts may need attention so the new leadwork has a sound connection.

The material and layout also matter. Lead is not simply a strip that can be laid over any junction. It needs to be sized, formed, fixed and joined correctly for the location. At some roof details, another flashing material may be appropriate, but the choice should follow the construction and condition of the roof, not just the easiest visible fix.

We inspect the route water is likely to be taking, not only the point where it enters the room. That distinction helps separate damaged flashing from nearby issues such as slipped tiles, defective mortar, blocked valleys or problems with the roofline. It also reduces the risk of repairing the wrong component and having the leak return.

Do not inspect roof flashing by climbing onto the roof

Flashing around chimneys, valleys and upper roof junctions is not safe to assess from a ladder or by walking across the coverings without suitable equipment and training. Tiles and slates can break under concentrated weight, and a roof edge or chimney junction may not provide a secure foothold.

From ground level, you can note where damp appears, photograph visible defects from a safe position and check whether water is collecting near the internal mark. Leave close inspection, removal of coverings and leadwork repairs to a qualified roofer.
